INSIDEA
Fifteen checks, three layers, one score

Is your HubSpot portal ready for AI?

By Pratik Thakker, Founder & CEO, INSIDEA. An agent does not fix a portal; it scales it. Before switching anything on, score the portal against these fifteen items. Most that fail, fail on the data, and the data is the cheapest layer to fix.

Direct answer

A HubSpot portal is ready for AI when it passes three layers of checks. Data: contacts, companies and deals deduplicated, properties and picklists with one meaning, a named source of truth per field, the targeting fields populated, stale records archived. Permissions: what the agent can read with sensitive fields excluded, what it can do, thresholds for autonomous action, a defined escalation path, every action logged. Review: an assist-first rollout, autonomy widened only as accuracy proves out, a human in the loop on anything customer-facing, a named owner reviewing on a schedule, a test set kept from before go-live. Score one point per item. Below ten, fix the data first. Ten to thirteen, start with HubSpot's Breeze agents in assist mode. Fourteen or fifteen, a custom agent is a reasonable next step. INSIDEA, an Elite HubSpot Partner rated 4.99 across 450+ verified reviews, runs this check as the first phase of every agent build and as a standalone engagement at a fixed fee from $2,000.

The checklist

One point per item you can answer yes to today, with evidence, not intent. Fifteen is the maximum.

Layer 1

The data

An agent reads what is in the record. If two records describe one customer, it picks one and acts on it.

  1. 1Contacts, companies and deals are deduplicated, and a merge rule exists for new duplicates.
  2. 2Every property and picklist has one meaning across teams, written down in a property dictionary.
  3. 3One system is named as the source of truth for each field, so conflicts resolve without a human.
  4. 4The fields that drive targeting and personalisation are populated, or enriched on entry.
  5. 5Stale records are archived or corrected; an agent cannot tell a dead lead from a live one.
Layer 2

The permissions

An agent does exactly what it is allowed to do. The allowance is the design.

  1. 1What the agent can read is scoped, with sensitive fields excluded explicitly.
  2. 2What it can do is scoped: draft only, draft and send, or update records.
  3. 3Thresholds are set for autonomous action against human-first, by confidence and by value.
  4. 4Escalation is defined: when the agent hands off, and to whom.
  5. 5Every action is logged so it can be traced and reversed.
Layer 3

The review

Accuracy is proven, not assumed. The review path has to exist before the first mistake.

  1. 1Rollout is assist-first: the agent drafts, a person approves.
  2. 2Autonomy widens only as measured accuracy proves out.
  3. 3Anything customer-facing keeps a human in the loop at the start.
  4. 4A named owner reviews outputs on a schedule.
  5. 5A test set with expected outputs exists before go-live, and the results are kept.

What the score means

0 to 9

Not ready

Fix the data layer before touching an agent. Deduplication, a property dictionary and a named source of truth are weeks of work, not months, and every later step depends on them.

10 to 13

Ready for Breeze, assist mode

Switch on HubSpot's Breeze agents for service conversations, prospect research or content, with a person approving every output, and close the remaining items while it runs.

14 to 15

Ready for a custom agent

The use cases Breeze does not cover are in reach: lead scoring from product usage, support triage across systems, outbound personalisation from public signals. Seven weeks from readiness to production.

What to fix first

In order of return: deduplication, because every downstream decision is made per record; the property dictionary, because an agent cannot ask what a picklist value means; the escalation path, because the first wrong answer will arrive whatever the model; and the named owner, because an agent nobody reviews is switched off within a quarter. Everything else on the list follows from those four.

Pricing

The readiness check and data fix as a standalone engagement: a fixed fee from $2,000, scoped at proposal and locked before work begins. Activating HubSpot's Breeze agents: $250 in ten business days or $300 in five, with a credit forecast before switch-on. A custom agent on your own infrastructure: a fixed fee from $2,000 on a seven-week plan. Managed AI operations from $2,000 a month. HubSpot credits ($0.010 each) and model costs are paid to HubSpot and the provider directly. Full detail at /hubspot/ai-agents.

FAQ

Is my HubSpot portal ready for AI? What should I check?

Check three layers, fifteen items in all, before switching anything on. Below ten, fix the data layer before touching an agent. Ten to thirteen, start with HubSpot's Breeze agents in assist mode. Fourteen or fifteen, a custom agent is a reasonable next step.

What happens if I add AI to a portal that is not ready?

The agent scales whatever is there. Duplicate contacts get two different outreach sequences. A property that means one thing to sales and another to marketing gets used for both. A missing escalation path means the first wrong answer reaches a customer with nobody watching. Most failed HubSpot AI rollouts fail on the data layer, not on the model.

How long does it take to get a portal ready?

Deduplication and property standardisation on a mid-market portal is a project measured in weeks, not months, and can run in HubSpot's own tools or with a data-cleanup add-on. INSIDEA's readiness check is the first phase of every agent build on its seven-week plan; as a standalone engagement it is a fixed fee from $2,000, scoped at proposal.

Should I start with HubSpot's Breeze agents or a custom agent?

Start with Breeze if the use case is service conversations, prospect research and outreach drafts, or marketing content, and the portal scores ten or more on the checklist. Breeze agents are switched on in settings and billed in HubSpot credits at $0.010 per credit. A custom agent is for the use cases Breeze does not cover, lead scoring from product usage, support triage across systems, outbound personalisation from public signals, and needs the full fifteen.

Who owns the review after go-live?

A named person, on a schedule, with the authority to switch the agent off. At the start that is usually the RevOps lead or the head of the team the agent serves. INSIDEA's managed AI operations retainer, from $2,000 a month, covers the monitoring and the tuning, but the customer keeps the named owner.

What does INSIDEA charge to get a portal ready and add an agent?

The readiness check and data fix as a standalone engagement: a fixed fee from $2,000, scoped at proposal. Activating HubSpot's Breeze agents: $250 in ten business days or $300 in five, with a credit forecast before switch-on. A custom agent on the customer's own infrastructure: a fixed fee from $2,000 on a seven-week plan. Managed AI operations: from $2,000 a month. HubSpot credits and model costs are paid to HubSpot and the model provider directly.
