HubSpot audit + optimization, fix list in 7 days.
Most HubSpot setups we audit run at 30 to 50% of their value. Workflows that overlap, scoring rules nobody trusts, reports that don't add up, integrations that drift quietly. We audit it in 7 days and ship a prioritized fix list with effort and impact ranked.
Audits that find real money.
Four real audits, four real outcomes. Each card links to the full case study with the findings, fixes, and post-audit metrics.
23 critical fixes identified pre-rebuild
Promptly's audit surfaced 23 critical issues. We rebuilt against the fix list. Pipeline grew 3.2x in 6 months.
Workflow audit cut 40% redundancy
AdLib had 80+ workflows, half overlapping. Audit cut 32. Site reliability up. Maintenance burden down.
Data quality audit found 18% bad records
Anchor's audit surfaced 18% bad data across 12 systems. Cleanup project recovered $2.4M in stalled deals.
Integration audit caught silent failures
Hunter Pumps' inventory sync had silent failures. Audit caught them. Stock-level pipelines now accurate.
When an audit fits, and when it truly doesn't.
An audit is most valuable when there's something real to find. Below is the honest read.
Right fit when
- You feel HubSpot is underperforming and don't know exactly where the gaps are.
- Your team's confidence in HubSpot data is below what it should be.
- Workflows, scoring, or reporting feel inconsistent and you can't pinpoint why.
- You're considering a HubSpot rebuild and want to scope the right work first.
- A new VP or CRO has joined and wants an outside view of the platform.
Wrong fit when
- Your HubSpot has been live less than 90 days. Too early to audit fairly.
- You already know exactly what's broken and just need someone to fix it.
- Your team can't act on findings due to bandwidth or priority constraints.
- You're looking for a rubber-stamp report to justify a rebuild that's already decided.
What our audit actually covers.
An audit covers the full HubSpot surface area. Below is what we look at by category.
Quality + hygiene
Property completeness, dedup state, lifecycle correctness, data freshness, integration drift. Scored against benchmarks. Quick-win fix list included.
Workflows + scoring
Workflow inventory, redundancy, conflict detection, scoring rule consistency, sequence performance, automation health. The biggest fix list typically lives here.
Dashboards + forecasting
Report accuracy, dashboard usability, forecasting model integrity, attribution validity, leadership-trust signals. We test reports against source-of-truth numbers.
From kickoff to prioritized fix list.
Six steps, delivered in 7 calendar days. Same approach used on every audit above. Built to give leadership a clear view of where HubSpot is and where it should be.
Access
Day 1: read-only access to HubSpot, source systems, and your reporting layer. Stakeholder list confirmed. Scope locked.
Inventory
Day 2-3: full inventory of workflows, sequences, custom properties, integrations, dashboards. Tagged for redundancy, conflict, drift, and ownership.
Test
Day 3-4: test workflows against expected behavior. Reconcile reports against source-of-truth numbers. Stress-test integrations. Surface silent failures.
Interview
Day 4-5: 30-min interviews with 3 to 5 power users across roles. We catch the 'this never works' that doesn't show up in logs. Most audits surface 5 to 10 high-impact issues this way.
Synthesize
Day 6: findings synthesized into a fix list with effort, impact, owner, and dependency mapped. Scored P0/P1/P2.
Present
Day 7: 60-min readout with leadership. Fix list walkthrough, recommended sequencing, and proposed engagement to act on the highest-impact items.

Fixed-fee. 7 days. Senior team.
Standard audit delivered in 7 calendar days. Enterprise audit (multi-Hub, deep integration surface, multi-region) delivered in 10 to 14 days. Fixed-fee, scoped on a 30-minute call and locked in the proposal. The audit fee credits toward any follow-on engagement.
Things people ask.
Will an audit really find anything?+
Most audits surface 15 to 30 issues, of which 5 to 10 are high-impact. Common findings: redundant or conflicting workflows, scoring rules that disagree with sales feedback, reports that don't reconcile to source data, integrations with silent failures, lifecycle stages mapped wrong. We've never delivered an audit with nothing to fix.
Can the audit be done remote?+
Yes. All audits are remote. We need read-only HubSpot access plus 30-minute interviews with 3 to 5 power users on Zoom. Most engagements are fully async after the kickoff and the readout.
What's the difference between this and a HubSpot Solutions Architect review?+
HubSpot's reviews focus on product feature adoption. Ours focuses on motion fit, business outcomes, and team adoption. Both are useful. They're complementary, not redundant.
How is this different from your implementation engagement?+
Audit is diagnosis: we find what's wrong and prioritize fixes. Implementation is treatment: we fix what's wrong. Most customers do an audit first to scope the right implementation. The audit fee credits toward implementation if you go forward with us within 60 days.
Can the team that audited the platform also do the rebuild?+
Yes if you want continuity. Most customers do this because the audit team already knows the context. Some customers prefer a clean separation: we'll audit, you take the fix list internally or to another partner. We'll be transparent either way.
Do you sign an NDA?+
Yes. Standard mutual NDA before audit access is granted. Most audits run under a fixed-fee SOW with NDA built in. Custom NDA terms supported on Enterprise audits.
What happens if the audit shows everything is fine?+
It hasn't happened yet, but we would say so directly and refund 50% of the fee. The other 50% covers the time invested. We'd also include a forward-looking optimization roadmap for the next 12 months.
How do we get started?+
Book a 30-minute strategy call. We'll cover your platform state, audit scope, and timeline. Audit kickoff usually within 1 to 2 weeks of signed SOW.
